What 60+ Enterprise AI Deployments Taught Us

Through our network of partners, we’ve had a front-row seat to more than 60 enterprise AI deployments across healthcare, finance, professional services, manufacturing, and beyond.

Some of those deployments transformed organizations. Others struggled. A few failed outright.

You’d think that after seeing this many attempts, the patterns would be obvious. And they are — in retrospect. But what’s surprising is how often organizations miss the signals that predict success or failure, even when those signals are screaming.

The Patterns That Predict Success

Over and over, we’ve seen certain elements present in deployments that worked:

Active executive sponsorship — not just nominal. This is different from “having executive buy-in.” Real sponsorship means a senior executive is personally invested in the outcome, removing blockers, and holding the organization accountable. When the CEO cares, the initiative succeeds. When it’s delegated entirely to middle management, it struggles. Every time.

A clearly bounded first problem. The worst AI initiatives try to solve everything at once. The successful ones pick one specific problem, solve it completely, and then use that success to expand. “We’re going to improve customer service across all channels” fails. “We’re going to reduce call center handling time for billing inquiries by 30%” succeeds.

Users involved from the beginning. Too often, AI solutions are built by technology teams and presented to users as finished products. The organizations that succeed bring users into the design phase, understand their actual workflows, and build systems that fit how people actually work — not how org charts suggest they should work.

Data readiness addressed honestly. Every organization claims their data is “pretty clean.” Almost none of them actually are. The deployments that succeed are the ones that assess data quality honestly, plan for data engineering work upfront, and don’t pretend that problems don’t exist. The ones that fail are the ones that discover data problems halfway through implementation.

Integration as a first-class concern. This is the one that surprises people. Many organizations treat integration as a nice-to-have to be figured out at the end. But integration is often where projects die. The successful deployments treat integration as a core requirement, not an afterthought.

The Patterns That Predict Failure

We’ve also seen patterns that, when present, almost guarantee struggle:

Technology-first thinking. “We’ll use cutting-edge AI to solve this problem.” But the problem isn’t technology — the problem is business. When organizations optimize for the sophistication of the technology rather than the usefulness of the solution, they build things that work beautifully in the lab and don’t work at all in the real world.

Unrealistic timelines. “We want to deploy this in six weeks.” This leaves no room for the kind of iterative work that AI deployments actually require. Pilots that succeed are almost always extended because reality is messier than the plan.

Ignoring change management. The technology works. But people don’t use it. Change management is often treated as a communication problem (“just tell people about the new system”) when it’s actually a human problem (people are afraid, skeptical, or don’t trust the technology).

The Constant Across All Deployments

Here’s what we’ve learned that might be most important: technical challenges are solvable. Every technology problem has a solution — you might need to engineer around it, but it’s solvable.

Human challenges are harder.

Resistance, fear, confusion, organizational politics — these are the things that actually determine whether an AI deployment succeeds or fails. And they’re the things that organizations spend the least time thinking about.

The deployments that succeed put disproportionate attention on the human element. They ask hard questions about adoption. They design with users, not for them. They create space for people to adapt, experiment, and gradually trust the new system.

The ones that fail treat AI as a technology problem rather than a human transformation problem.

What This Means for Your Initiative

If you’re planning an AI deployment, use these patterns as a diagnostic. Do you have active executive sponsorship? Do you have a clearly bounded first problem? Are your users in the room? Have you been honest about data quality?

The organizations that ask these questions upfront are the ones that succeed. The ones that skip them are the ones that struggle.
